How does zeds new ult passive work

So I killed a lot of people with my mark on them, but I got nothing from them. Then I see some razors over an enemies head. Whats going on?

The first time you kill someone with your ult, you get a % of their AD. Everytime you kill someone with your ult after that, if they have a higher AD than your first kill, you REPLACE that bonus AD with a % of the new kill's AD, even if it was the same champion. The mark above heads indicates the enemy with the highest AD on the team.
