A few things I've been thinking about recently.
Demacia
: "Breaking out was nothing. Watch me break a kingdom!"
Sylas was an underclass mage citizen, who discovered that there were many more mages hidden among the elite. He tried to serve Demacia's mageseekers, to be loyal. But when he tried to protect a young girl (maybe allusion to kids like Annie ) he ended up pursued as a murderer and then imprisoned. Now free, he seeks to overthrow the crown. (Also, he made J4 eat rats, and lead to the death of J4's father)
Zaun
: "Break men to break their shackles."
Urgot was once a Noxian executioner, betrayed after being sent on a mission to Zaun, while Swain seized control. He was enslaved deep underground in the mines of the Chembarons for years. However, he took control of the mine and started a fire that caused a massive explosion. He killed Chembarons, and even went after the leaders Piltovan merchant clans. He wasn't so much a leader, as an anarchic social darwinist. Nonetheless, he drew other followers into his twisted belief system. Cultists, gangers, whatever you want to call them. They want to upset the fragile balance between Zaun and Piltover.

Ionia
: "Watch my puppets dance."
Khada Jhin was what set Zed and Shen on their different paths. He was a savage serial killer. He still is but...he was freed from prison by members of Ionia's Ruling Council. The Kinkou were only self appointed figures. The Council sought to use Jhin in state sponsored terrorism within, and without its borders. I pose some theories about his beliefs in another thread. He is also a major character in the new Zed comic.

Balance is a fool's master. Something Urgot might agree with. He turned away from Ionian balance to use forbidden shadow magic, and resist Noxus and colonization. Kayn was among is first students, a Noxian child soldier. There's a comic series currently going into his past. We know master Kusho chose Zed as the Eye of Twilight, but something happened that made him choose Shen instead. The Order of Shadow and the Kinkou have reached something of an uneasy treaty.
In the old League of Legends lore, there was conflict between nations on The Fields of Justice. In the new lore, there is conflict within nations -with Champions either fighting for or against those in control.
