When his passive procs on champion kills he goes fully Darkin. But when it goes down, he returns to a normal state.
Or maybe each kill he gets would make him a little bit more Darkin-like and when he gets a pentakill he's fully Darkin.
Edit: I mean in my second suggestion he gradually becomes more Darkin-like with each kill leading up to a penta, but it gradually goes back down again.
I like the first part because him reverting back from full Darkin form could be interpreted as Kai & Valmar wrestling back control. Definitely a cool idea, I like it a lot.

Would actually make him seem like a Darkin champ with multiple minds, not just one edgy archer
I like the first idea, but there should never be a part of a champion that is dependent on getting a penta kill. They happen so rarely, that part ends up being useless.
so when he becomes the darkin what kind of buffs/perks would he get as opposed to his normal form? any thoughts or is this just a general idea?
Imagine reworking all the Varus' skins with this idea.
